Adopting tools in a transformative rather than additive way

Years ago I was doing a presentation to high school educators and things didn’t go as planned:

I started my presentation and within 30 seconds the power went out. I picked up my laptop and said to the 100+ audience members, “Ok, everybody gather around here.” 😉

I started a conversation about ‘What tech tool can’t you live without, that didn’t exist 5 years ago… and by the time people had discussed this with their neighbours and we started sharing as a group the power turned on… “POP” … that would be the sound of the ceiling mounted LCD light bulb burning out.

That’s when I asked a new question: “How many of you have had the experience before of having a lesson planning epiphany… suddenly you are up late at night planning… you head into the school before class starts in the morning and when you get to the photocopier… it’s BROKEN! ~Most teachers raised their hands.

“So, keep your hands up if you said something like, ‘That’s it, I’m never using the photocopier again?’ ~All hands went down.

Sometimes ‘technology’, be it a photocopier, a presentation, or even a pen doesn’t work.

Other times the technology is new, and different, and not intuitively transformative. That doesn’t mean the tool can’t be transformative, it just means it’s hard to see the benefit or the value.

This afternoon a good friend and educational leader, Dave Sands, and I will be presenting to principal and vice principal colleagues. We will be sharing the value we see in using Microsoft Teams with our staff in schools.

For some people this is just one more tool to add to the list of other things they need to look at in a day… it doesn’t add value, it adds work. However Dave and I see it differently. We see how this tool can change workflow in a positive way, making it an effective way to streamline communication with different teams of people that you work with. Here are a few key points about how a tool like Microsoft Teams can be transformative:

1. It can reduce and be more efficient than email.

Have you ever shared an email that requires a response from a group of people? Some ‘Reply All’, some don’t. And you’ve got to figure out what’s what, and collate the information while responses trickle in.

Have you ever shared information with a group and one-by-one people ask the same clarifying question that you end having to respond to individually?

Have you received an email from someone that you wish you looked at sooner than you did, but instead you were dealing with 30+ other emails that came in after that?

Using Teams contextualizes conversations. It allows you to keep responses public to the team, and to clarify responses in contained conversations rather than scattered throughout email. It also allows you to prioritize your teams over the most recent items in your email inbox.

2. Using Teams creates a shared learning space within your community.

Have you ever worked as a staff on professional development, sharing paper resources that never get looked at again? Then someone shares a great resource through email, but that resource stays in your email?

My staff has created channels within a Team to work on our professional development. We co-create the notes, share files, and publicly follow through with our plans. Afterwards if someone adds anything, everyone has that resource available within the context of the learning that happened, not lost in email.

3. You are working with a team of people in other buildings and you don’t see them often.

Email is brutal for this. Conversations get scattered, supporting each other is challenging, it doesn’t feel like you are a community. When you create a Team with this group, everything is shared in one public space. When a question is asked, the whole team is there to respond, and resource sharing is easy. It shifts the environment from a broken up group into a shared community.

That’s three quick examples of how a tool like Teams can be more effective than other tools like email, but it requires shifting practice to be truly transformative. If you are communicating with your team or staff using both Teams and email, then you are being ineffective and adding more to your plate. But if you replace communicating through email with Teams, now you have a few key advantages you didn’t have before:

  • You can actually prioritize the people within your community that you want to give your attention to by going to teams first, before dealing with the most recent and often erroneous emails at the top of your inbox.
  • Communication on Teams is public to your team, and responses are easily clarified for everyone.
  • You can embed forms where everyone can see everyone else’s responses.
  • You can easily switch to the private chat function when information becomes relevant to just one or a few people.
  • You can use the @name function to specially address a person or a whole Team.
  • You can build a sense of community and support that email does not provide.
  • Conversations are contextual. I can prioritize what I look at first, at a glance, not just by the most recent items.
  • You can reduce the amount of email you get! My email has gone down by more than 1/3 since adopting Teams.

For me the ability to prioritize my teams in a space outside of email, and reducing the amount of emails I get, have been the greatest benefits to moving to Microsoft Teams.

Note: I share expectations and etiquette with my teams about how and where to communicate. It’s a good idea with any new tool to make the intentions and expectations about how to use the tool clear. Otherwise, the tool isn’t transformative, it’s just one more shiny new thing to check, without really seeing the value in using it.

Slowly by slowly

In an email correspondence, my cousin, Lee, reminded me of a post I wrote in China, Slowly by Slowly. In the post, I quoted Rob Giebitz who “first heard this phrase from our Chinese production manager“. Rob went on to say:

“Those odd sounding phrases that often amuse the native English speaker, those Chinglish phrases, may offer a key to understanding our host culture. “Slowly by slowly” may carry some meaning absent from the more familiar “little by little” or “step by step” that a native English speaker would use. “Little” indicates size or quantity, “step” implies distance; “slowly” brings our attention to the element of time.”

As I mentioned Tuesday, I broke my patella. I got in to see an orthopaedic surgeon and he gave me good news. Luckily, the break was the ‘right way’ (vertically on the bone) and I can start putting weight on my leg right away. It’s still very swollen, sore, and stiff, but it could have been a lot worse.

So now comes a 4-6 week recovery. It will go slowly by slowly. This will be tough. I’ve been doing 5 or more cardio workouts a week since the start of the year, but now I can’t run or ride for a while. I’m also still doing Physio exercises to strengthen an injured shoulder that’s recovering well. So, I have to be careful with upper body workouts too.

What will my fitness regimen look like? I’m not sure? I was too achy this morning and still want to get into work today, so icing and elevating is my workout after an unsettled sleep. But I’ll be up early tomorrow, I’ll hobble down the stairs and figure it out. Sometimes we have to accept that slowly by slowly is the best approach, and save the sprints for another time.

Hurt people hurt people

I have a sticky note on my computer monitor at school that says,

“Hurt people hurt people.

Healed people heal people.”

As a principal, I think it’s important to remember that those who harm others have themselves often been harmed. This helps me focus on resolution and restoration rather than retribution.

It’s harder to remember this with adults who harm, adults who have been hurt, and leave a path of hurt in their trail. I remember years ago, when I was a middle school teacher, dealing with a hurt parent. In a meeting, this parent used language in front of their kid like, ‘he’s useless’, and ‘I’ve given up trying’. The student sat motionless, staring blindly ahead, trying to keep the tears away. Nothing I said about his endearing qualities changed his empty look any more than his parent’s insults.

Hurt people hurt people.

It has been my observation that hurt people seek out other hurt people. They do so to continue the hurt, or to try to heal the the hurt they see. However those who are hurt and want to help lack the resilience to cope, and they lack the strategies to heal. Good intentions are devoured by ineffective strategies.

Healed people heal people.

I think people need to heal themselves before they try to heal others. This is easy to see in situations such as alcoholism. We know a recovering alcoholic can do far more to help an alcoholic quit than another alcoholic can. It’s much harder to see with someone who feels like a victim trying to help someone else who was victimized, or with someone who is dealing with mental health issues trying to help someone else struggling with mental health.

The people who are struggling and seeking to help are not healed themselves, but believe they can help others when they should be helping themselves first. Their intentions are good. They want to help, but when they can’t cope with their own hurt, it’s hard to honestly help with others.

“Hurt people hurt people.

Healed people heal people.”

In some ways we are all on journeys of healing. And many of us want to help others heal too. It’s just important for us to work on our own healing before trying to heal others.

Fed up with the news

I don’t watch the news, don’t listen to the radio, but I want to know what’s happening in the world. So I do two things on my phone, first I have the news App and Flipgrid set up on my phone… swipe right from my home screen and there are the headlines. Then there is always the search feature on the Twitter App with the news column.

I don’t spend a lot of time going past the headlines, but I do look a little deeper when major events happen. I also admit to metaphorically slowing down to see the accident at the side of the road, when a certain political leader tweets something outrageous, but the line between news and entertainment blurs here. It would be fully laughable if it wasn’t so unsettling.

This news-through-headlines (and trending hashtags) approach keeps me away from the painful aspects of the news that I’m fed up with, such as:

1. Headlines that belong in Tabloids such as, “This Facebook Post Almost Broke The Internet.” Or: “12 Products You Can’t Live Without.”

2. An overemphasis on Hollywood stars, musicians, and royalty.

3. An embarrassingly morbid focus on the macabre: Shootings, tragedies, and death.

But even this approach doesn’t allow me from escaping the idiocy of the news as described in this tweet:

It doesn’t stop the glorification of horrible people.

It doesn’t prevent me from seeing an onslaught of negative headlines about tragedies around the world.

Yes, some tragedies are relevant to the world, and a few need to make the headlines. But it’s time for news outlets to think of the turmoil and upset they leave behind when they use a ‘If it bleeds, it leads’ attitude. It’s time for news outlets to stop creating click bait titles. It’s time for news outlets to realize the influence they have, and to be more concerned with their influence, and less concerned about getting our attention at any cost.

In the mean time, I’ll try to do my part and avoid clicking on links that I think undermine valuable news sharing for the sake of one more view of advertising on a web page.

Tough Leadership Decisions

Here is a great quote by Ben Horowitz on the Tim Ferris Podcast:

“One of the most important kind of leadership skills:

…If you make decisions that everybody likes all the time, then those are the decisions that they would make without you. So, you are not actually adding any value… Almost by definition a lot of the most important decisions end up being ones that people don’t agree with, don’t like, and are difficult, and cause people not to like you, at least for a while.”

I’ve shared before that “As a leader if we don’t have relationships where we can go to the hard places, then we aren’t being the best leaders we can be.” The Horowitz quote adds a whole other element to this. We really are not being leaders if we are only making decisions that would happen without us. If that’s not what we are doing, then we will obviously be making decisions that not everyone will approve of. Of course, that doesn’t mean that we don’t try to create a common vision, and it doesn’t excuse us from treating everyone as team members who can contribute to that vision… but sometimes we need to make hard, unpopular decisions.

Something that I can critique myself on, and that others might be able to empathize with, is that sometimes I delay those hard, uncomfortable conversations or redirections for too long. I spend too much time trying to get everyone on board with a new idea, or I walk on eggshells leading up to the shift. One thing we do need to recognize is that sometimes our decisions can affect others far more than they affect us, and so the readiness for change is not always evenly distributed. Resistance can come from unexpected places, and ripple in unforeseen ways. This isn’t always because of poor leadership or communication, but rather something we need to respond to after making tough leadership decisions.

Change is hard to lead. These 3 images (and the accompanying blog post) examine the challenges of embracing change, resisting change, and also inspiring change.

But as Ben points out, even when we work hard to inspire change, sometimes we have to make unpopular decisions, ones that not everyone will agree with. At that point, you aren’t going to win a popularity contest, and you aren’t necessarily going to be inspiring. But it is in these moments that you’ve got to decide if it is more important to go to the hard places of making such decisions, or if you would rather do something that could be done without you there as a leader?

I think truly great leaders define themselves when they are making tough leadership decisions, rather than when they are making popular decisions. Although when it is you that has to make those decisions, it doesn’t feel always feel great. Ben continues in the podcast to describe this feeling as ‘running towards the darkness’. When you are making tough, unpopular decisions you can feel alone and uncertain, but that’s probably better for your organization than yielding to decisions that are easier to make, but less likely to have a favourable outcome.

Sfumato in education

“The word “sfumato” comes from the Italian language and is derived from “fumo” (smoke, fume). “Sfumato” translated into English means soft, vague or blurred.”

Sfumato…is a painting technique for softening the transition between colours, mimicking an area beyond what the human eye is focusing on, or the out-of-focus plane.  Leonardo da Vinci … used it in many works, including the Virgin of the Rocks and in his famous painting of the Mona Lisa. He described sfumato as “without lines or borders, in the manner of smoke or beyond the focus plane“. (Wikipedia)

I think we need to soften some of our edges in education:

• School isn’t its own entity. We need to soften the edges between living and learning; Parents as teachers, sharing expertise, and; learning happening in our community... as part of a student’s school day.

Assessment isn’t formative or summarize, it’s both, it’s continuous, it’s self-reflective, and it can be conceptually/curricular based as well as competency based.

• Subject lines need to be blurred. How can we learn about the biology of crisper without talking about philosophy and geopolitics? (Should scientists be altering the human gene code? If we don’t think so, who in the world should decide? And do we have the ability to stop research in other countries? Will we create a different class of humans?)

Here are some others to think about:

• Bell schedules

Universtiy entrance exams

promotion by age

• Does every kid need to learn to code? Or to do Calculus? Or… (insert skill here)

• Write the same test

• Do the same art project

• Be assessed on the same scale

I think there are many ‘hard lines’ in education that should be blurred, softer, and less definitive.

Challenging myself to write

I consider myself a blogger, but in the last year and a half to two years I’ve been writing very little. I realize that in my 10th year of blogging that I’d go through times when my writing would ebb or decrease, but this seems to be a slump that I’m not getting out of.

What’s weird is that I still think in blog posts. I come up with ideas, and I start writing them in my head… But they never get to ‘paper’, or rather, they never go digital.

So here is my attempt to change that. After being untouched for a long time, my daily-ink will go daily… For the month of May.

If I’m truly inspired, I’ll write something to share on my pair-a-dimes blog, but I will put something here daily.

I’m doing this because I believe that I am most enthusiastic and passionate about my job when I’m blogging about education, and I miss the ‘me’ that used to blog regularly… I hope this process helps get that ‘creative-thinking’ part of me back! 🙂

Goodbye Posterous

I started my Pair-a-Dimes for Your Thoughts blog on Elgg, because a friend invited me there to try out this think called ‘Blogging’. Elgg moved to Eduspaces killing all of my back-links. Frustrating. Eduspaces was being bought out and so I had enough and moved my blog to DavidTruss.com. Once there, and while in China, I decided to move my little-used Posterous site to this address, as a place to easily upload photos of what I thought would be a daily hand-written journal. That didn’t last long.

But Posterous was nice and simple. Put a link to a video in an email, or email a photo, add a few comments in the body of the email, then put the title in the subject line, and even add some tags in brackets if you wanted. Then send the email… instant post.

But then Twitter bought Posterous. Instead of slick integration, like post a Twitter Thread or Storify… Twitter killed Posterous. Sad. Really Sad.

This is why I moved my blog to my own domain. This is why I suggest everyone do the same. Spend some hosting money, and claim your own part of the internet. Use wordpress, it’s free and you can even set up posting by email, although in the ipad/iphone app era, even that isn’t really needed.

I’ve lost archives of student blogs on Elgg, and also on Ning sites after they went from free to fee. I still have links to ‘retagr’ and ‘explode.us’ which were identity pages that are now defunct. But I’ve paid for DavidTruss.com until 2018, and I pay yearly or bi-yearly for web hosting and now I don’t have to worry about big company x buying out cool company y and making it go away because x and y don’t want to create happy formulas together.

Goodbye Posterous. You’ll be missed. Now if you’ll excuse me, I’m off to tweet about this post.

DigiFoot12 – My Experience

Yes, I’m still at work. Yes, I’m probably too busy to add something new to my plate. But this is my work in a way… actually in two different ways!

1. I have been a MOOC dropout that did one assignment for the course, and I’ve never followed through with an online course… and yet, I work in an environment where I help students find success in online courses. I work in a learning centre for adults and most of them, like me, live very busy lives. I want to model the commitment I ask of our students.

2. Digifoot12 is an excellent launching ground for me as I start to build my course, Applications of Digital Literacy for our new Inquiry Hub, starting in September. I’m very excited about teaching this course and I think that almost everything I do in Digifoot12 will benefit the development of my own course. In fact, as we approached the start of this course, Verena Roberts and I had a conversation and we realized that we were taking similar approaches. She has students working as Digital Detectives, working on cases: Case 1 – Scavenger Hunt And I too had the idea of students being ‘digital detectives’ though not as an overriding theme. 

So, I have a lot to model and to learn from. I decided to use my Daily Ink blog because I’ll be posting much more frequently than I normally do on ‘Pair-a-Dimes‘, and that blog is really not for course material as that’s not the audience I’ve built there… Although reflections on this experience will creep over there as we move forward. 

What I’ve done so far:

* Joined the Student2.0 Digifoot12 Group and updated my profile

* Introduced myself

* Added my twitter and blog links. I’ve also posted about on Digifoot12 Twitter. 

* Added an artifact to mightybell – This one: The complete guide to building a digital footprint

* Watched the slideshow for week 1. (I had a work appointment that prevented me from being part of the live session.)

* Written this introductory post, And…

* Created this Netvibes page to help me, and hopefully others, follow along.

Beyond Good ~ Seth’s Blog: Moving beyond teachers and bosses

We train kids to deal with teachers in a certain way: Find out what they want, and do that, just barely, because there are other things to work on. Figure out how to say back exactly what they want to hear, with the least amount of effort, and you are a ‘good student.’

We train employees to deal with bosses in a certain way: Find out what they want, and do that, just barely, because there are other things to do. Figure out how to do exactly what they want, with the least amount of effort, and the last risk of failure and you are a ‘good worker.’

Good enough is not good enough!

So many things about the structure of our schools today promote this… promote the next generation of worker bees who drone on and do ‘what needs to be done’ instead of ‘what’s possible’.

How do we UN-standardize our schools?

It starts with the smallest of points…
“A paragraph ‘needs’ to have 5 sentences.”
… Which produces a class full of mediocre 5 sentence paragraphs.

To the biggest of points…
I can’t
… Whether this is a response from a teacher or a student.

As Seth says at the end of his post: “The opportunity of our age is to get out of this boss as teacher as taskmaster as limiter mindset…”

What are our students capable of if we foster their creativity and get tests and curriculum and scheduled blocks and ‘busywork due the next day’ out of the way?

How do we move beyond educators as taskmasters?

Good enough is not good enough!
