Positively Subversive Leadership

A colleague in my district was recently complaining that when she went to her staff to see what their needs were, they said they needed new desks. These are an equipment update that:

  1. Will require a fair percentage of the school’s expendable budget.
  2. Won’t help the school progress or move forward with their practice.

As such, my colleague was disappointed that this is what she’d be spending so much of her budget on.

I suggested that she only purchase tables for two students and not individual desks. This meets the need of replacing old desks but invites, if not almost forces, a different way of running a classroom. Students must be in pairs or fours, the tables fold to get out of the way, and they are usually on wheels which invites them being moved regularly.

Instead of randomly replacing desks in different classrooms, she could put all the new desks in one classroom, and distribute the still good desks in that room to where they are needed. Who gets the new double desks? The teacher that wants to have them. If there is more than one, she can have discussions about how the teachers will use them to help her decide.

Transitioning to 2-student tables provides so many opportunities for collaboration, and a teacher excited about using them will change their practice even if they already grouped students together often. This takes a school need and turns it into an opportunity. If someone else is asking for those same tables and the budget isn’t there for them, that invites a conversation about how single desks can be used together to achieve the same goals.

It’s not fun having to use a lot of your budget to replace old items, but this can provide a chance to upgrade in a way that invites a different approach. This is a way to take an expense and turn it into an opportunity.

Pace and productivity

The end of the year can feel like a constant pace of go-go-go! From wake up to head on pillow that night there is too much to do and too little time. Then things (finally) wind down and you see all that you’d like to do but you’ve been too busy doing what you needed to do. Time suddenly slows, and tasks are more easily accomplishable.

This becomes a time when I need others to collaborate with. Time to have learning conversations and time to co-plan. I notice that working with others motivates me and keeps my productivity pace up.

It’s easy to take a deep sigh of relief as things slow down, and to slow down myself. But the year hasn’t ended and there is still a lot to get done, a lot to accomplish, and an opportunity to better prepare for the new year. Just because the pace has slowed doesn’t mean productivity should too.

Staying motivated as the pace slows isn’t easy. It’s easier to coast through to the ending. My motivation is to do whatever I can to make next year better. Because as crazy as the year-ending June pace can be, the year-starting September pace can be equally frenetic. And so the work I do now will help my productivity in the new school year.

It has been a long ride this year, but I’ve got to stay in the saddle and keep riding at a good pace. I’ve got the whole summer to trot and canter, right now I need too keep the gallop going. Giddy up!

Champions model but don’t always lead

It’s great to have champions of technology who can really show you what’s possible, but they are often operating at a level that’s far too intimidating for other educators, and so they don’t necessarily make the best technology leaders. If you really want to find innovation, yes it’s important to help those front runners who are capable of doing amazing things with technology. However you won’t take everyone further unless you invest in making sure that everyone in your learning community is moving forward.

A few things can help here:

1. Everyone gets access to the same tools. Sure, your tech champions may ask for access first, but once a tool is valued it needs to be accessible to all.

2. Access doesn’t guarantee adoption. With access, there needs to be two things also shared: need and training.

Why is the technology needed? What problem does it solve? What does it achieve more easily, faster, more effectively? Or what does it allow you to do that you couldn’t do before?

How easy is it to adopt? Who can help with training? When can training happen? What’s available for support when a roadblock arises?

3. Collaboration. How can the community support itself, what opportunities are there to share and learn from each other? How can this be embedded into meetings and when can time be given within the current schedule, without adding to it? How can the team use the technology themselves in a meaningful way to become more effective?

4. Recognition and/or appreciation. This doesn’t have to be public, but it does need to happen. How does leadership recognize adoption and use of the new tools? How do people on the team share their success? How are those that support others be supported themselves?

A technology champion can be a leader, but they aren’t inherently leaders. They aren’t always aware of the struggles of others. They don’t always see the roadblocks or pitfalls others do. They don’t always use tools or strategies that others see value in. The trick isn’t to adopt everything they try, or to have them lead by trying first. The trick is to harness their lack of fear and innovative spirit, to learn from them, and to figure out who else on the team will be able to find and share success with the same tools.

And finally, who are going to be the resisters? Who on the team will be most likely to struggle? If you know, then you know who to go to, and support, even before the full implementation starts. Help the resisters understand why. Help them see the value. Help them be part of the positive change.

We need the technology champions to bravely challenge the status quo. But, we also need others on the team to help lead the adaption and transformation of the team, of the learning community. That’s not necessarily the job of the technology champion. It’s the job of leadership to recognize who else needs to lead, and who needs to be supported.

The battle beyond

Yesterday I wrote, ‘The battle within‘ and said,

The battle within is greater than the battle beyond.

And while I firmly believe this I am seeing countless tweets from educators and educational leaders across different districts, provinces, states, and international borders, talking about the overwhelm and exhaustion of their role in a pandemic. The challenge ‘beyond’ is taxing the battles ‘within’ and burnout seems endemic.

I’ve seen comments like:

“I can’t sleep thinking about how much I have to do.”

“I have no time to exercise or take care of myself.”

“I have to take the weekend off.”

“I asked for help but it isn’t coming fast enough.”

“I’m in my second year teaching and I feel I have to quit.”

“I’m tired of just doing an adequate job.”

“This is unsustainable.”

“I won’t make it to June at this pace.”

“My students deserve more, but I have nothing more to give.”

Here are a few suggestions I hope can help:

  • Take care of yourself. Busy times are exactly when self care matters most. Everything you do for yourself during these times will give you the energy to help and provide for others… but more importantly, you will just feel better!
  • Ask for help. It’s ok to let others know you need support.
  • Collaborate. Find others who can share the load, and find energy by working with others.
  • Reduce your own expectations around work load. What can you do to reduce marking, or to provide assessment that is student rather than grade focussed? Example: Instead of giving a test that takes 10 min. each to mark, give a 1-1 assessment that takes 5-10 minutes. You and your students will both get more out of the experience.
  • Take body and brain breaks. Have fun, while recharging yourself and your students.
  • Turn off work for a set time each night… be militant about this. Go for a no technology walk with someone. Put a block of time in your calendar. Play a board game.
  • Do something creative.
  • Meditate daily.
  • Get to bed early.
  • Exercise. Suggestion: Try to do a quick workout early in the morning… get your heart rate up for 20 minutes to start the day.
  • Pack healthy treats that you enjoy, so that food breaks are rewarding in more ways than one.
  • Connect with friends digitally. Your digital bubble need not be small just because your face to face one is.

This is a time when the battle beyond can overwhelm the battle within… so make intentional efforts to care for yourself and not only you, but those around you will benefit!

AI, Education, and Teachers

Have you ever had a medical scan? Have you looked at the scan afterwards? While it’s easy to look at an X-ray and see a broken bone, something like an MRI is much more difficult to read and interpret. And while an X-ray is a single shot at each angle, an MRI is numerous shots of the same angle in many layers. MRI’s create a massive amount of data for a technician or a doctor to look through. Already there are computers using Artificial Intelligence (AI) that are better than humans at finding anomalies that doctors would want to know about.

In education there are AI tools being developed that can make incredible diagnostic and pedagogical decisions to help a learner. An example is in Math: A student solves a math problem and gets the answer wrong. The AI looks at the error and recognizes it as a common mistake made by a certain percentage of students, and then suggests a tutorial (interactive) video that helps over 95% of students who make that error learn from their mistake. Just in time teaching based on responsive feedback from the learner.

AI can be a great teacher for computational thinking problems, teaching algorithms, and content-based information. If that’s all a teacher did, that teacher could be replaced. But that’s not all a teacher does! Algorithms can inform us of a real world problem, like climate change or air pollution, but they won’t necessarily help us solve these problems.

AI is decades away from being able teach us to be more collaborative, better citizens, or creative problem solvers. These skills are what teachers of the future will focus on. Let AI teach kids the basics of math, but then use that math to solve interesting problems – “The way to teach your kids to solve interesting problems…  is to give them interesting problems to solve.” ~ Seth Godin

We need to help students solve interesting and messy problems, we need to give them voice and choice, we need to help them develop their leadership and collaboration skills. We need to foster creativity, and allow students the opportunity to think outside the scope of questions that have a single answer.

If we don’t do these things in education, then not only are we going to give up our jobs to AI that can teach basic knowledge better than we can… we are also doing a disservice to our students, who deserve to learn skills that make them better, more useful, and adaptable citizens in an ever-changing world.

Unprecedented time for collaboration

It’s a phrase I’ve both heard, (and felt), for decades: “If only I had more time!”

Well this is the time! With educators working from home, and with some autonomy over their schedule, the idea of having something like a common prep time, daily or weekly, with colleagues has never been easier!

The idea of doing something cross-curricular has also been opened up.

The idea of extending the learning beyond the school walls has taken on a whole new meaning.

This is still the early stages for many, and trying to figure out ‘remote learning’ while take some time. But that time will go much easier with collaboration. And as you figure out a schedule, now is the time to figure out when it’s best to collaborate with peers and mentors. As things settle a bit, this could be the time that teachers have always hoped for, and seldom got… time to collaborate, learn, and dare to try new things that was never time for previously.

Transforming Exponentially

It’s 15 minutes to midnight on the first Monday after March break, and I still haven’t done my ‪#SDFitnessChallenge‬ exercise yet today. I will work on my handstands after writing this and I’m not waking up early to workout and finish this post tomorrow morning, like I usually do. I’ll sleep in a bit later. Today the work day just kept going and tomorrow is already a busy day.

My fitness progress is incremental. My commitment to daily writing is a marathon, not a sprint. Even my dedication to transforming education moves slowly… but the school closures for Covid-19, and the Provincial commitment to a ‘Continuity of Learning’ is promising to be exponentially transformational.

I wrote a post a while back called Isolation vs Collaboration, and in it I said,

“Educators who work in isolation improve incrementally, while educators who collaborate transform exponentially!”

With almost every educator in the province looking to connect with students digitally, many are quickly realizing that trying to do this alone is overwhelming. They are connecting with colleagues, and district support teams who are developing resources to support them.

With endless resources available online, educators are realizing that information is abundant, and students developing literacy and numeracy competencies, and skills, are more important than just focusing on content.

With an inability to proctor tests and supervise exams, teachers are rethinking assessment and evaluation.

Doing this all at once can be a bit scary and overwhelming, but working with colleagues and mentors can help. Collaboration will be key. This is not a time to try things on isolation, it is a time to work together. For now changes have been forced upon us. These changes can lead us to rush and just do small incremental changes in individual practice. Or we can be slow and thoughtful and ensure that these changes lead to a collective, exponential transformation in the way we look at content, skills and competencies, as well as our assessment and evaluation practices.

Let’s commit to working together, sharing openly, and transforming our practice exponentially.

The power of sharing digitally

I wrote something two and a half years ago. A digital colleague in Melbourne, Australia created a posterized quote from it. Yesterday an educator I wasn’t yet connected to shared the poster on Twitter. A digital colleague in Rochester, NY retweets it and tags me:

We live in an amazingly connected world, and sharing digitally allows us to collaborate and learn from each other. It’s collaboration on a global scale… and you will never fully know the potential of your sharing, unless you are willing to put your thoughts and ideas ‘out there’.

Changing your world

Some quotes become iconic. They travel through time timelessly, without wavering in meaning or understanding. Such is the case with Margaret Mead on collaboration:

“Never doubt that a small group of thoughtful, committed, citizens can change the world. Indeed, it is the only thing that ever has.”

In storytelling we tend to choose iconic individuals as heroes, but even in the Hero’s Journey the hero relies on helpers and mentors.

This is true whether you are considering Bilbo Baggins, Neo in the Matrix, or Harry Potter, but when we tell ‘real’ stories we tend to focus on the individual, such as Genghis Kahn, Joan of Arc, and Nelson Mandela. We very often focus on what one person can do when we look at the big change makers of the world… but Margaret Mead was right when we move away from stories of individual fame and sacrifice and look at what becomes of the things we do collaboratively, on a small scale, to change our world.

Working alone on something, we miss out on the power of collaboration. We miss out on discovery through conversation, through additive insights and contrasting discourse. Sometimes in learning conversations 1 + 1 > 2. What can be achieved through working with others magnifies what we can accomplish on our own.

Find your tribe and collaborate! Find ways to change your world in the company of people smarter than you, with friends and colleagues who can provide you with insights and inspiration. What we can do as a small group is so much greater than what we can do alone.
